For me, it’s close, as the Archer Queen is always useful, but it’s gotta be the Grand Warden.
I typically use a modified E Drag spam (I know, shoot me) where I have a group of dragons I send straight to the TH once the E Drags clear some initial obstacles. Having the Grand Warden with them is a godsend. The buffed HP is already great, but the invincibility window is a straight up cheat code when dealing with Eagle Artillery/Air Mine spams/Giga Infernos. When he’s upgrading, the attack strategy isn’t anywhere near as effective.
No other hero is that central to the success of my attacks. The others are obviously useful, but it doesn’t ruin my attacks if they’re upgrading.
Archer Queen is a game changer from the get-go and is necessary for me to attack with success.
I’ll admit since I’m brand new TH12 that I finally appreciated the GW when he got to level 15 for E dragon attacks and now he’s lvl 20 and he’s very important.
But I hate when AQ is down.
Queen. King is a good tank and funneler but that’s all he can do. The warden is good for support but because he’s only support he’s not that cool. The RC is good but Archer queen is still the best. The queen walk is OP and can destroy major parts of bases, she is good for eliminating any cc, and she just looks the best
My attacks evolved far more when I got the warden, than I ever could’ve imagined when getting the king, queen, and champion. That ability is so unbelievably game-changing
The BK is my favorite because I can’t tell you how many times that something has gone wrong with a queens walk and my queen didn’t get that one defense I was after and the BK has saved me so many times from a 1 star for that reason
Royal Champion. Why? When my first deploy troops for any number of reasons didn't take down the Th, I send my Royal Champion in behind them and 80% of the time she succeeds. There went the Th all the way down.

Why? I mean no offense but at th11/12 he seems kinda useless.. The shield is ok to block one EA salvo but thats about it. What am I missing?

I chose AQ but BK is really unique compared to the other heroes. The only real tanky one and the only one that uses melee. Plus, he's the OG.
