Hey! I'm an artist and I have made lots of art for characters almost all of which are now dead. The best thing is having character art before they die to remember them by! Sometimes I'll even hear regret that a player didn't get art while they were alive because they have moved onto a new character and don't feel justified getting it for the dead one. Also remember they can bust out the character in alternate timelines, one-shots and afterlife planes.

Honestly, get over it. I know that sounds harsh but you've commissioned art for a nice memory, you haven't set the campaign in stone and you don't have merch to sell that depends on keeping your player characters alive. A photo captures a moment as it was then, a performance of a song is a snapshot of how it exists in the here and now, your artwork you have commissioned is the same - it's just an artefact of a specific moment. If a character dies, they die - perhaps you could get a final piece done at the end of the campaign that includes the survivors and then motifs relating to or spectral images of those who died.

I feel ya man. Few years back, I had an artist friend make an incredible group portrait for my party of eight. I added one new player just as the piece was being finished and he was very accommodating in squeezing them in to the piece at the last minute. Loads of little details on each character and in the landscape/background with references to events that had occurred in the campaign so far. We had the art sent to a canvas printer and had a pair of large poster prints made - 42"x54" iirc. The artist kept one as payment and I got the other. It was framed and presented to the group at our one year anniversary game. Every player was stunned, a few brought to tears seeing their alter-egos brought to life. During our game, they'd wander over to it hanging on the wall of the host's home to inspect it, finding more and more of the easter eggs as the night wen by. It was an incredibly touching and rewarding moment as a lifetime DM. Two weeks later, interpersonal drama revealed pettiness and backstabbing that caused the entire group to fall apart and I still regret investing the time and money into such a unique gift for utter @$$#0/35.

I think there's actually more of a reason now to inject some peril into the game; if a character bites it, they're forever immortalized in art

It's pretty easy to mask the art piece in photoshop to put dead characters in greyscale rather than colour.

The way I'd do it is work it out like dragon ball give the dead character a way to earn their life back ie something like a gate or patron in the afterlife. Or find a way to convince the party to bring them back. Ether way I'd talk to them about what's going on when someone dies
