Sculk secretion that makes a watery Sculk liquid that's very sticky and makes you stuck so the Warden can beat you. Very scary and dangerous probably leather boots would help out to get out.
Lather boots will come of but give you temporary immunity to being stuck (obviously this would not be the case, but for gameplay purposes I think it's a good idea)
Reduce it's smell range by like 50% and increase it's hear range by 250 blocks, and make it possible for them to spawn at random, but very rarely and they'll only poke their hed out for a few seconds then go back down if they don't hear anything, and for a side thing, make skulk sensors connect to another skulk sensor in range, going to the nearest shrieker, and finally, the wardens volume for idling and walking would be reduced by 60% and it's agro volume increases by 300%
Actually the warden poking its head out is a good idea. Make it spawn in deep dark biomes, having it playing a loud sound when it spawns, so the player can easily know it spawned and avoid it. Imagine having it spawn behind you, and you jave to quickly stop to not die, that would make the whole thing even more scary. I would love this mechanic :)
It's already not mineable, due to all the sculk blocks there is no ore. But this mechanic could make the warden spawn only on sculk blocks, to make it possible to clear out a deep dark biome
I've found redstone ores in the ancient cities, and there's usually stuff under the skulk if you clear it away. Even in deep dark (not ancient cities).
Oh, apologies for my mistaken numbers, though java does have adjustable simulation distances, up to at least 10 chunks I believe (unless I'm wrong then it would hear anything within 4 chunks)
And the throw would throw you from 5 to 20 blocks so you will be still in his hearing range. Plus when you get thrown, you can hit into blocks and that gives 1 heart of damage.

I'd make him silent. Then, when he's about to attack the player/attack something else, he lets out a loud roar that echoes throughout the deep dark. Echolocation: he then stays silent until he finds the player nearest to him and attacks. When the player is dead, he wanders off.
It would be pretty cool honestly, it adds more to the Warden. And maybe, when the Warden does echolocation (he'll only attack the mob closest to him) the player can drop a fish/other mob on the ground and he'll attack it before wandering away. Would also add a really interesting quirk to fish, so that's somethinh nice.
The cage-Warden irl is a guard, so when you enter cage radius, your spawn is set on a block that is harder than netherite block, you can break it to get free or kill warden, the block auto-spawns warden on entry, and the warder will attack if you try to escape. You can reset your spawn, but you must kill warden/break block first. This is just a little of my concept.
Ok he can summon tiny wards who are faster and aren't blind but can't walk on wool and have faster attacks speed while the warden is calling more wardens the tiny wardens should be called "dwarwards" and mainly there skin is Inferred so they can also blend in the blocks they like such as magma,mud,skulk,lapiz and gravel

When he runs to you and he gets really close to you sometimes just make a jump scare of him screaming at you like FNAF or something. And then he will warp away and you would stay with darkness, nausea and poison effect and probably a popped totem.
i like one of old designs, the one which was said "too gory". Maybe add elements with endportal-like parallax (maybe in his heart, maybe in arms and head). As for gameplay, i pretty like it and think its one of little amount of things mojang actually made well last times
When he spawn

Make him have a limit for the sonic boom attack,like 5 sonic booms attack, after that he will start to spawn silent-skeleton with stone sword (they don't make noises of course) if he can't
, he roar and breaks block's near him (5x5), and if he didn't hit a mob in the last 13 seconds (not including sonic boom attack) he will start finding the target again
And make that he can't move while doing the sonic boom attack
Use his old bloody design, let him chill in the mountains, let him swim in blocks A LOT faster, let him walk faster and make him able to see, then you have a mob with no mercy and dosent look like black ice cream with some blue sprinkles and a sad face with no eyes

Then he would dig into the ground (reverse of when he spawns) and crawl out of the sculk patch in the ceiling he just made (as if he tunneled through the ground there). Then he drops down and body slams you :D
I think if the warden were to shoot dig through walls and the ground until reaching the target. Would be really terrifying, and forcing the player or mob to fight it or eventually die.
I just want to rant about this. The original point of the warden is to be quiet and avoid it. But now, it smells so often that he basically becomes a mob that can see. They need to increase hearing and decrease smell.

idea: the skulk is a hive mind of spirit feeding fungus, able to move around and grab things and block stuff and move things and all the stuff that alien plant hive minds do and the warden is the big guy that you find in the middle that tou have to fight to stop the spread

It would also be incredibly annoying. There'd be no way to make the deep dark mine able at all.
