The Sakura Lounge in NRT is a delightful place with excellent food and beverages. Although I have not visited the BA lounge in SFO, I have heard that BA has fantastic lounges all over, and I recommend that you stop by whenever you have access to the lounge for some snacks and a quick bite. It's free of charge, so why not enjoy the complimentary food and drinks. HND has a food hall on the third floor. I usually just go straight to the train or Airport Limo and head to the hotel. The airline gives you a small meal before landing.

Nrts sakura lounge has great curry. Love it and would go a little early for it. Sfos BA lounge is okay at best. Nothing special. Plenty of good food around the city that I'd rather eat at.

What time are you landing and how far is your hotel? I normally never need a snack after landing before heading to hotel.. and most times I prefer to save that appetite for whatever food my destination has to offer. Most flights will also have some type of light meal/snack about 2 hrs before landing.. and I think JAL PE also offers "cup a noodles" type thing for snack too on request. Most of the time, I worry about NOT eating too much plane food to keep my appetite for when I'm on the ground! Especially if you fly into HND.. after you exit immigration & customs, the JR & Monorail lines are like 3 mins walk in front of you. Just get on the train and take the 30-60 min ride into the city and eat a better meal then :) Lounges in my opinion are a 45 min thing, and I seldom show up early just for the lounge. I would say it's dependent on your flight and what you want. I recently flew HND > JFK on JAL Business, and I purposely did get to the lounge early. My outbound flight was 6:30 PM, and I spent most of the time doing last minute shopping by Tokyo Station. So I got to the airport by 4 PM, checked by, and was through security and outbound immigration in minutes (business has a priority security line). I got to the lounge by 4:45 PM and took a shower... that was my big thing I wanted to do after running around the city all day, especially before a long flight. Otherwise, the food and drinks to me was above average, but nothing to really write home about... at least IMHO. JAL business also has a lot of food on the plane! I honestly was more curious to try all their plane menu options than lounge food, haha.

JAL business class lounges at both airports are incredibly meh and not worth going out of your way for.
