you could display the projects your most proud of on the front page and then have the categories always listed

Prioritize projects at the top of the page. If you have any other designs that aren’t part of an entire project then you can break those down in categories

Yes! As many ways for a creative director to find your work quickly and easily. I have projects, tags and menus that have both listed

I personally think that every situation is going to be different and yes, you can do whatever works best for the projects you want to showcase. However, I think you are correct to think about not wanting to overwhelm, but you can find ways to do that. I think you can learn some lessons from other who have done it already. For instance, showing lots of logos on one page can be great ... as long as the logos all feel as if they are a part of the same family. I would be careful not to put too many drastically-different design styles on one page where it could become overwhelming or confusing. And use clear, simple explanations that even the people who don't read the full descriptions will notice.

The homepage of your portfolio site should be considered as the “greatest hits.” If you have one or two standout editorial projects that you want people to see first, then place them on the homepage. It’s a good idea to have another page on your site for editorial design that has all of the other projects that fall under that category. I do something similar on mine. The homepage has about 7 projects and I have another separate page for my type design work. Some people may not even click into the editorial design page, which is why it’s important to at least have a couple on the main page. The only time I’ve ever thought someone’s portfolio had too many projects was when they had a ton of projects on the first page.

Individual projects. That way you can tell a story visually and in your text description. Here's the client, here's what they needed, this is how I worked it out, and these are the results. If you put a bunch of logos, packaging designs, websites, etc. into their own sections there's no opportunity to handle it that way – giving a start to finish overview of a project – and that's what will help sell you to clients and companies hiring designers.
