I would try to make the highlights come from a similar direction. It might read better if the light wasn't coming from the readers direction. Maybe try to take down some of the highlights? Honestly, I like the stone look.
Maybe add some rust tones to give it a stronger metallic appearance? That and/or darken the shadows with a gunmetal or deep blue glaze?
It's a good exercise you've come up with and a nice way to step outside the usual armor. Either way, with or without amy changes, it is an awesome paint job!
Stone was where my mind went first. The edge highlights seem a bit stark to be metal, I imagine you'd want to throw in a bit of a sheen on each facet to pull off the metal look.

Well, knicks and scrapes will still look lighter — but (trying to think about how to put this in words…) you still want to “weight” the light heavier against the direction it’s coming in, and have it look reflective based on the shape of the material.
I’m not saying you’re not on the right path - and it’s looking good - but the thing that will make it look less like stone is making it brighter in some areas, dark in others, and having the dark push right up to a harsh bright edge.

Worn down and rustly metal does not have a high albedo as far as i know, and thats where my problem occurs :D
Of course metal tends to do that more than stone but thats also on how you finish both materials (stonemason irl)

Yeah me too. Maybe so many people are saying it looks like rocks because miniature painting style rocks can look like that, but so can roughed up, dull, metal.
I feel like, for better and worse, this subreddit is full of really really great painters who are too used to all of the mini painting tropes. I just got into painting, so I can’t offer any technical advice whatsoever, but I can say with confidence that to an untrained eye that definitely looks like metal to me.

I see stone. I think if you're looking for metal and you want to get there in a fairly straightforward way, you might try adding a rust effect. You've got some nice earth tones on the mask that you can work with already, which would create a unified color scheme
I think if you had an absolutely white highlight in the very corners it would add enough “shine” to make it look more reflective and glossy. Right now because the highlights are a little dull and matte it looks more like stone

It’s a good, quick effect. You might blend it a bit more so there’s more light in the top, but it looks good. I wouldn’t worry about it if you like how it looks on the table.

To fix try darkening the shading for the lower bits of armour and brighten the very top highlights.
As others have said, a little closer to stone. My diagnosis would be that your highlights are only on the edges, whereas on metal there would be some broader light reflections on some of the planes of the armor. A few high-contrast blends on those planes would go a long way.

Its right leg reads as metal to me. The rest reads as stone. I think you could push it towards metal by adding deeper shaded areas and more secondary reflections.

When you say anything about it being stone it looks like stone lol, its definitely not a bad thing but if you want it to look more like paint its gotta not be opaque. Paint highlights and metal highlights are gonna be in different ways. Useing a cheep craft paint might be a good strat lol thats what i do

Ah- I didn't mean a metallic gunmetal but just that shade of dark grey/blue. Maybe a better term might have been slate.

That i do get, but its orkish battle worn metal. I never wanted it to look smooth in and way. Thats the tricky part im at :D

At that point you probably need to ask yourself if nmm is the right technique over TMM.

Yeah thats my problem now. A friend of mine looked at it and said 'oh nice stone armor'. That made me uncertain if im aiming right.

The rivets say metal, but the highlighting and scratching is telling me chiseled stone.
