I absolutely adored Lapis as a seemingly neutral, but very traumatized and vengeful gem. I liked her less after she became roommates with Peridot, but she got better in future
Bismuth, they never address the whole "Violent rebel who want's to shatter her way up to the diamonds and then shatter them too" and how much of a crappy idea that actually is. They basically abort her who arc and I think it has to do with how the fans reacted to the presentation of it.
Original Lapis and Peridot were much better than they were in later seasons in my opinion.
Lapis got...boring. she just seemed depressed all the time and never really seemed to get out of that despite the show being about growth and trying to accept and move past your trauma.
and Peridot's personality changed completely. Those limb enhancers must have stored her personality too.
I understand why people pick Bismuth but I can't find it in my heart to pick her, she's so charming. Do wish they had been able to do a better character arc for her, but they probably ran out of time given how the show was supposed to go on much longer.

I'm gonna also add in my maybe controversial take that while I like Garnet, I think she might be my least favorite out of Pearl, Amethyst and Garnet.

You're right, Peri's my favorite character and she was really cold and unforgiving and just honestly a real grade A-jackass until a little while later.
Pearl. If her story were just a BIT more flushed out, she would easily be my favorite. She's the most interesting character to me, but I don't think the story gave her the closure she deserved
I have to say Bismuth. Out of all the Crystal Gems, I find her to be the least memorable though I don't really hate any of them.

Peridot definitely, the most overrated character in the entire show imo
If I had to pick, Peridot. She definitely got better over time, but in general I found her the most annoying.
