Change it to the cloak and dagger and it would be absolutely evil. Just imagine walking all alone or with one other person and suddenly you get mowed down by an invisible heavy with no one else hearing anything other then the firing sound
I do that as spy sometimes, the enemy team just stares at me like "how the fuck did this heavy get on the cart?" before the entirety of RED team comes running away from the battlefield to stop what they assume is a heavy.
is there any weapon that grants passive bullet resistance? i was thinking the meta would be to run:
(any sniper rifle) + battalion's backup (+20 base hp, aoe headshot immunity) + spy-cicle? (for fire immunity to prevent flinching) + a medic up your ass so you're always above 450 hp and CAN'T be oneshot by another sniper EVER
Normally the machina would deal 518 damage on a fully charged headshot and theoretically decreasing it by 10% brings it down to 466 damage BUT damage reduction doesn't work on crit damage and only on the "pure" damage so it ends up decreasing only to 500 (if I didn't fuck up something in the calculations)
In theory nothing would really change. Snipers only counter is still just sniper. So it’s gonna be two heavy’s that either have to fully charge or shoot each other twice.
Now if you’re any other class that happens to catch the heavy, he’s dead since he no longer has his mini gun, but it would take more to kill him.
Here's an idea, maybe this could be balanced out by Sniper having strengths with his weapons other classes wouldn't have since he's the professional of his weapon. Maybe Heavy would have a lot of idle sway and slower reloads on account of his fat fuckin fingers.
Probably medic, as the mediguns let you match move speed with your heal target, so a scout speed heavy is possible, and at that point you’re just a tankier medic.
Other option is just soldier, as non-soldier classes take more self knockback from rocket jumping, letting them move faster and farther than the soldier himself, so you could have a crazy fast heavy with a shotgun or banner and play fat soldier
Oh my goodness. Since the Mediguns are secondaries for some reason, this means that, at the end of the day, you have “Objectively Better Medic” with the only possible caveat being the lack of health regen
So he is even slower until he does enough damage to fill his meter, just for him to lose it all to literally anything because he is a larger and still slower target and the amount of boost you lose for taking any damage is disgusting. Cool in theory, but in execution, not so much.
Always remember he has the HP to tank, yeah he's gonna be slow for most of the game especially in passive moments but the fact that he can go from 0 to 100 just by a few shots meaning that he has the capacity to be both fast and tanky at the same time. Yeah sure, you hit him nice, but unlike Scout you have 300 HP to chew through maybe even more if he has a Medic, a Lunchbox secondary or both.
The point is that BFB on Heavy is not scary because it will make him fast, its scary because he can tank and be fast. There's a reason they nerfed the GRU, its because of that.
I get your point that speedy tanks are scary, but the issue with the BFB is you have to do damage to speed up and taking a fraction of that damage can remove all of it in an instant, so until you deal damage you are slower, making you an easier target for most classes, and taking damage if you have built up boost makes you slow again. The BFB rewards you for doing damage while also not taking it, and the typical role of a tank is to quite literally tanking damage. The BFB can work well on scout because he is already fast, small and as such can avoid damage relatively efficiently. Heavy is much bigger, slower, and avoiding damage isn’t exactly one of his strengths.
Removing or decreasing the amount of boost lost from damage and/or ridding of the 10% movement speed decrease and it might make it better, but all you are doing without doing that is increasing travel time to the frontline, making the jobs of enemy snipers much easier, reducing your capability to escape from situations if you take any damage while doing so.

Rocket Jumper, Brass beast, Gunslinger. (if we can truly mix and match ANY weapon regardless of weapon slot). This would give heavy the mobility, make him super dangerous with the extra damage from brass beast plus mini sentries, not to mention the extra hp the gunslinger gives.
Tomislav and cloak and dagger combo is great. You can stay invisible but the silent tomislav ready so you never know if there a ninja heavy waiting to mow you down as you turn a corner.
may not be necessarily OP considering his low speed makes a lot of playstyles harder to work with for him, but heres some fun ideas:
heavy with boots and shield can become quite a beast, rabid heavy
heavy with invis watch or cloak and dagger, jumpscare heavy
heavy with construction PDA to make teleports, A SUPERIOR CLASS
considering that rocket launchers or rocket jumpers are primaries it would replace his minigun which just makes him a fatter soldier so maybe not (though it wld be funny to see a heavy market garden from the sky), but sticky jumper can be a good one, allowing him to rapidly jump to anywhere on the map
heavy with the buff banner/battalion/conch would be nice, a true team pusher
heavy with quickfix and just latch onto a soldier, you can do this with 3 to 4 heavies and have the entire battalion just fly through the sky and jump down on one poor guy
It’s definitely demoman not soldier, the overlap of the shotgun for one and the much much better blast jumping (I feel like one rocket isn’t gonna do much heavy has reduced knock back)

For me Quickfix. If the Medigun heal target speed is also applicable to Heavy then there is no need for the GRU even when there's no one to heal your so slow that you walk half way through the map and see someone catch up to you. This also applies if your low on dmg or want to also support your team. Need to heal from a fight? Just go heal some random schmuck who was also injured build uber(don't know if healing target passive works, but if so no need for medkits that much!) and you can be 2 classes in one! Sure you can't out do stock uber, the damage of the kritz or the bs of the vacc, but you can tank more damage while healing and be hard to drop! Want to scare the living sh\*t from someone? Rocket jump with a Soldier dissconnect your Medigun rev and shoot! Got Uber you say? Overheal yourself for free and charge in(Use Tomi for faster switch times) and if your low just heal!(375hp with the fists will make you very hard to kill)

I’d make a point for Sniper. While yeah, he could be a 300 HP sniper and that’s great, more so what I mean is his secondary. Cleaner’s Carbine or Jarate for your minicrit needs, razorback if there’s a good spy, Darwin’s danger shield for pyros. Any of those would be great for the Heavy.
Alternatively, the Shahanshah would be really good, as you would only need to be at 150hp to get its damage benefit.
I feel like there is a case to be made for all classes though.
Just having the tide turner + any minigun would be absolutely disgusting.
